Sorry, I'm butting in- write a training manual for docents and then over
schedule docents for large group tours. If all show up, you can be happy,
and if few do, you might have enough to do the job.

Develop a list of volunteers and/or paid docents from your community
(churches, clubs, college students, maybe, though students would likely be
less reliable due to the demands of the higher educational process (being
kind there--). If you can pay, even a small amount, you're liable to have
more volunteers. Don't forget the healthy, retired people in you area. A few
of them might like to be involved if they are interested in the topics they
will discuss.

Bryan (and anyone else on the list),

How did you find people that are willing to be on call? Did you have to
recruit them? Also, how much advance notice do you generally give your
guides? What do you do if your on call person cancels on you after they have
been scheduled in advance? We are also short-staffed, but often have huge
school groups.
